Forward Deployed Engineers - who they are and why they are gaining popularity

If you sell software that customers actually use, own, and expect concrete outcomes from, rather than just license - you are in the business of earning revenue every day. That reality rewards companies that collapse the gap between promise and proof. The people who close that gap are Sales Engineers, Forward Deployed Engineers, and Field CTOs. These roles are not a luxury service layer anymore and are how modern SaaS and AI companies operationalize value, drive consumption, and make their revenue engines predictable.

AI has turned “features” into “systems of work” that only succeed when they’re wired deeply into a customer’s data, processes, and controls.

What these roles actually do

  • Sales Engineers (SEs) turn buyer intent into a technical plan that works in the customer’s stack. They earn the “technical win,” map secure integrations, quantify value, and de-risk rollout for economic buyers and practitioners alike. Look at any serious enterprise AI motion and you will find SEs partnered with AEs from first demo through go-live.

  • Forward Deployed Engineers (FDEs) are embedded builders. They sit with users, ship code against real data, and make the product fit the job. OpenAI publicly embraced this model to push large customers from pilots into production. “Hiring our own engineers to help deploy for our largest projects” is how they described accelerating scale use cases.

  • Field CTOs carry executive-level credibility and technical depth into the room. They clarify architecture, risk, and ROI for senior stakeholders, and remove friction between what was sold and what must run in production. Even mainstream tech press is tracking this rise, noting Field CTOs now operate both externally with customers and internally to speed concept-to-value.

These are no longer “pre-sales” or “services” as a cost center, and should be treated as revenue multipliers that make adoption fast, safe, and measurable.

The operating model that works

The companies getting this right treat SEs, FDEs, and Field CTOs as a single customer-value function with clear rituals and shared instrumentation.

1) Shared ownership of consumption outcomes

Give these roles explicit targets around activation and growth and not just bookings. Examples:

  • Activation SLAs: time to first production workflow, % of pilot users producing outcomes by day 30.

  • Healthy burn profile: weekly credit draw mapped to planned use cases rather than spiky overages.

  • Expansion intent: number of net-new workflows or teams enabled per quarter.

Compensation should reflect this. Keep a smaller bookings-tied variable, then layer incentives on usage stability, expansion signals, and margin health for the account. You want the team optimizing for durable consumption.

2) Wire product, RevOps, and field engineering together

Build a tight loop between frontline discovery and the roadmap. Forward-deployed teams are closest to the customer, so design “the right feedback loops” to accelerate development. Two practical moves:

  • Field Design Partners: give FDEs and SEs a paved path to propose productized integrations and playbooks after every enterprise deployment.

  • Source-of-truth usage layer: consolidate billing, contract data, and product telemetry into one model so field and RevOps speak the same numbers when forecasting burn, overage risk, and renewal posture.

3) Treat implementation like product

Publish reference architectures, opinionated playbooks, and prebuilt guardrails. Do not reinvent SSO, data residency, PII handling, approval workflows, or rollback plans in every account. This is where margins come back over time. Companies that nail complex implementations can trade “margin for moat” at first, then accrete pricing power and margin as workflows harden.

The bigger picture

Markets reward companies that turn complexity into simple, repeatable value. That is the work of SEs, FDEs, and Field CTOs. The trend is bigger than any one vendor. OpenAI is staffing it. AWS is positioning infrastructure around it. Investors are writing about it. And pricing leaders are quantifying the shift toward hybrid models that make this work commercially sane.
